How to Handle Store Outages Without Breaking Inventory, Ecommerce and Pickup

If those behaviors are not designed in advance, the outage becomes an inventory cleanup project.

· Restart the POS application while transactions are waiting locally.

· Replay the same event twice and confirm the inventory changes once.

· Send events out of order and confirm the receiving service handles them safely.

· Reconnect many stores at once and watch broker, database and downstream saturation.

· Create an inventory mismatch and verify that reconciliation finds and explains it.

· Place pickup orders while a store is stale and confirm channel rules behave as intended.

The architecture changes as the network grows

A 20-store retailer may be able to rely on native POS-commerce integrations with a durable local queue and a modest central service. At 200 or 1,000 locations, the operational picture changes. There are always some stores reconnecting, promotions create synchronized bursts, and a regional outage can create a large replay event.

Scale therefore adds requirements for partitioning, rate control, observability, replay tooling and stronger ownership of event schemas. The business logic does not become fundamentally different; the network simply makes every edge case happen more often.

A simple outage runbook

1. Detect the store as stale and record the time of the last acknowledged sync.

2. Keep approved local workflows running and preserve every inventory-changing event.

That's really the whole reason tools built specifically to resize for social media exist in the first place. Not because resizing an image is technically hard — it isn't — but because remembering which platform wants which exact pixel dimensions, and doing it correctly every single time, is tedious enough that people give up and just post whatever comes out of their phone's camera roll. And that's when things start looking off.
